“From Hydrants to Intelligence: Building the Municipal Intelligence Layer.”

What we're building

America's water pipes are failing. There are 2.2 million miles of underground pipe across the country, and a water main breaks somewhere every two minutes. That's 6 billion gallons of clean, treated drinking water disappearing into the ground every single day. Cities know it's happening — they just can't see where or when until something bursts.

The core problem is that water utilities have no real-time visibility into what's moving through their pipes. Pressure sensors exist, but they're sparse and mostly mounted at treatment facilities or major junctions. The "last mile" — the final stretch of distribution network that runs under your street and into your home — is essentially invisible. A city of 80,000 people has 300 miles of it. Nobody's watching.

We built the AI-Hydrant: a sensor unit that mounts on an existing fire hydrant and uses ultrasonic guided wave technology to measure live pressure, flow velocity. The device sends ultrasonic waves through the water column between two hydrant-based sensors on the same main. AI processes the signal data in the cloud and tells the utility what's happening underground, continuously, in real time. Think of it the way a hospital uses imaging — not to wait for symptoms, but to catch problems before they become emergencies.




Why now

US water mains average 45 years old. They're failing faster than utilities can react. At the same time, AI has matured enough to make real-time acoustic analysis of pipe networks practical at scale — that wasn't true five years ago. Federal infrastructure investment is flowing into municipal systems, and water utilities are being pushed to modernize or face liability. The window for being the data layer that underpins all of it is right now.



How We Win

The fire hydrant is the only piece of water infrastructure that is already everywhere, already accessible at street level, and already part of every utility's asset inventory. With approximately 10 million fire hydrants installed across the United States, every community already possesses a distributed network of ideal infrastructure endpoints.

We believe the fire hydrant is the natural edge device for municipal AI infrastructure.

For decades, the water industry has operated on an infrastructure replacement cycle of approximately 1% per year. Aging assets are typically replaced only after failure or at the end of their service life.

Market

The US has roughly 148,000 water systems. AI-driven digital water solutions are growing at 18.4% annually in North America — a cumulative market of $8.5 billion by 2033, per Bluefield Research. Globally, the digital water market is projected to reach $27.2 billion by 2033. The incumbents — large valve manufacturers like Mueller Water Products and Xylem — sell hardware and SCADA systems but produce almost no real-time pipe-level data. The startups working on leak detection (Xylem's Visenti, Fracta, others) all need the kind of continuous flow and pressure data we generate to make their models better. We're not competing with them; we're the data layer they'd pay to access.




Business model

Business Model & Revenue Structure

AI-Hydrant is not a traditional Software-as-a-Service (SaaS) company. We are an Infrastructure Intelligence as a Service (IIaaS) company, combining intelligent field hardware with recurring infrastructure intelligence.

Our revenue model has three components:

1. Intelligent Infrastructure Platform

Municipalities purchase or finance the AI-Hydrant intelligent endpoint as part of their infrastructure modernization program. This includes the edge computing platform, communications, sensing technologies, and installation.

2. Infrastructure Intelligence as a Service

Following deployment, municipalities subscribe to our recurring Infrastructure Intelligence service at approximately $50 per hydrant per month (approximately $4 per household per month in a typical community). This subscription provides continuous infrastructure monitoring, AI-assisted analytics, software updates, secure communications, predictive maintenance insights, and operational decision support.

3. Ecosystem Data Partnerships

Rather than competing with existing Digital Water and SaaS providers, AI-Hydrant is designed to complement them.
